How to Build the Future: Seven Principles Derived from More Than 1,000 Startups

Sam Altman Y Combinator / OpenAI sam@ycombinator.com Abstract This document distills the principles of startup success that Sam Altman has validated while leading Y Combinator and OpenAI, drawing on more than 1,000 startups and his own experience as founder and investor. It covers seven topics — choosing the idea, building the team, developing the product, executing with momentum, persistence and resilience, taking risks, and the long-term view. Each chapter stands alone but reinforces the others when read together. Startups are not a short-term game. The largest differences come from accumulated decisions made over 10–20 years. We hope this document offers a baseline for those decisions. — Sam Altman, Y Combinator · 2018

1 The Idea

What makes a good idea? The answer is simple, but most start without thinking deeply about it. The best ideas live at the intersection of three things — what you're good at, what you enjoy, and what creates value in the world. This intersection is what most people overlook, but it's the starting point of impact. Being good at something means an area where time invested yields competitive edge. Enjoyment means an area you can immerse yourself in for years without burning out. Value creation means the result has meaning to other people's lives. Most people start work by accident — careers shaped by school recommendations, parental expectations, or what friends are doing. The result: it's hard to do impactful work. Investing time upfront on what you'll spend most of your life doing is valuable. Trying many things to find what you love matters too. But trying and reflection must go hand in hand. Trying without reflection lacks direction; reflection without trying lacks execution.

2 The Team

Choosing who to work with is one of the most consequential decisions in life. Finding lifelong colleagues is as hard as choosing a spouse. There's no perfect answer, but a few learned principles. First, you must move physically to where people with similar goals gather. Y Combinator advises founders to relocate to the Bay Area for this reason — concentrating talent with shared interests is enormously valuable. Second, helping others without expectation pays the largest dividends long-term. When you help without seeking immediate return, unexpected and outsized payoffs come back years later. Third, at some point in your career, the quality and number of great people you can work with becomes your ceiling for growth. Opportunities to collaborate with truly excellent people are limited. Help many people, observe who is genuinely impressive and gets things done — that signal is the most reliable basis for hiring decisions.

3 The Product

People who accomplish big things have three traits at once — focus, personal connection, and self-belief. These multiply: if any one is zero, the whole becomes zero. Charlie Rose's quote suggests that the way things get done in the world is the combination of focus and personal connection. We add a third: self-belief — deep personal conviction that what you're doing will succeed and matter, even when others say it's foolish. Self-belief is not naive confidence. It's the kind of conviction that's willing to admit error in light of new data, but the bar for changing position is high. Strong belief in the big picture, flexibility on details — this is what the most interesting and successful people share. Facebook started with a strong belief in the social graph, but the product itself changed many times. Holding strong opinions about the future isn't just acceptable — it's a good thing. The notion that the future is fundamentally unknowable is, in fact, not a useful frame.

4 The Execution

Working hard early in your career delivers outsized long-term advantage. Compound interest is the best analogy for a career. Every day, week, and year you get a little better, learn a bit more, meet more people, and ship more — the compounding kicks in. Investing this time early is far better than later, because you reap the benefit for the rest of your career. The start of your career is the most important period for setting your trajectory. You can't only work in your 20s, but you should work harder than most expect to enjoy the rewards later. Trying to meet everyone, attend every event, and invest a little extra in learning and growth — these small efforts accumulate into a large delta over time. Life is fundamentally unfair, and sometimes unlucky. So all you can do is maximize your odds of success.

5 Persistence

Knowing when to give up and when to push on is one of the hardest problems. Most people quit too early. Young entrepreneurs especially: they try something, it doesn't immediately work, and after seven weeks they conclude "this won't work" and move on. The satirical example of starting 14 startups by age 23 — quitting all before any could succeed — is no joke. Success is hard and takes a long time. You'll face heavy criticism and "this is bad and will fail" voices. Y Combinator calls this period the trough of sorrow — when no one even bothers to criticize because nobody is paying attention. The decision to give up should be internal, not external. People not using or disliking the product is not by itself a reason to quit. The best founders make persistence vs. pivot calls internally. Burnout doesn't come from working too hard, but from working hard while things aren't progressing. Lack of momentum drains energy.

6 Risk

People generally miscalculate risk. Especially early in your career, not taking enough risk is the biggest risk. Most don't take enough risk, particularly when young. Being young, unknown, and broke is actually the greatest gift for taking risk — you have less to lose. The real risk is not doing what you'll regret. People regret what they didn't do far more than what they did. If you have an idea you truly believe in, taking calculated risk to start a company is a good risk. You may give up a few years of stable income and get called a failure. But not taking that risk leads to far greater regret later. Being too afraid of failure to do anything is the wrong kind of risk. A core career goal is to be a doer, not a talker. History belongs to people who took risks and actually did something. Ask for what you want — clearly. You lose nothing if rejected, and sometimes it works. Embarrassment is the most expensive opportunity cost.

7 Long-term

One of the few remaining arbitrages in the market is time. Short-term price discovery has improved enormously, but understanding of long-term value has actually regressed. One way to beat the market is to make a long-term commitment. Sam now believes the best company stocks should be held forever. In a world increasingly focused on short-term price moves and quarterly results, going the opposite direction is a strong way to create both value and wealth. Founders are rewarded for the value they create for others. Some view business as taking, but the best companies create enormous value for the world and capture only a small fraction over very long horizons. If you want to build that kind of company, you must commit alongside the people you work with for the very long term. Running one company well long-term creates far more wealth than chasing many short-term opportunities. Being willing to take risks and sacrifice to make an impact on the world is what matters most — and the earlier you start, the better.

How to Build the Future: Seven Principles Derived from More Than 1,000 Startups

What is Sam Altman's core message in "How to Build the Future"? Three forces drive the world: focus, human relationships, and self-belief. Above all, taking bold risks early in your career and committing to long-term thinking is essential.

1.Three Core Forces of Building the Future
1.1.What to Do: Find the Value Intersection
1.2.Who to Work With: Importance of Relationships
1.3.How to Achieve It: Focus, Connection, Self-Belief
2.Long-term Perspective and Attitude for Success
2.1.Early Career: Compounding and Risk-Taking
2.2.Persistence: Growth Through Failure
2.3.Risk and Action: Becoming a 'Doer'
2.4.Money and Long-term Investment: Time's Value
2.5.Strong Vision with Flexible Execution
2.6.Advice for the Younger Generation

1. Three Core Forces of Building the Future

The world is moved by three forces — focus, human relationships, and self-belief.

1.1. What to Do: Find the Value Intersection

The criterion for choosing important work is the intersection of three things.

What you're good at
What you enjoy
What creates value in the world

Most people don't deeply consider this intersection before starting work, which makes it hard to have impact. While trying many things to find what you love is important, it's valuable to think carefully about how you'll spend most of your time.

1.2. Who to Work With: Importance of Relationships

Choosing who to work with is one of the hardest decisions, and finding lifelong colleagues is even harder.

Move to where people with similar goals are gathered
Helping others without expectation pays off long-term
At some point, the quality of people you can work with becomes your ceiling
Help many people, and discover the impressive ones

1.3. How to Achieve It: Focus, Connection, Self-Belief

The way big things get done combines three elements.

Focus: Ability to commit deeply to a goal
Personal Connection: Ability to collaborate through real connections
Self-Belief: Deep conviction that what you're doing will succeed, even when others say it's foolish

These three are how the world works.

2. Long-term Perspective and Attitude for Success

Success comes from bold risk-taking and long-term commitment, especially early. The compounding effect creates more value over time.

2.1. Early Career: Compounding and Risk-Taking

Working hard early — learning a bit more each day, meeting more people — creates compounding effects. Investing this time early is much better than later, because you reap benefits the rest of your career.

Meet everyone, attend every event, invest time in learning and growing
The early years that determine your career direction are the most valuable
Most people regret things they didn't do, so take calculated risks if you have conviction

2.2. Persistence: Growth Through Failure

Knowing when to give up is hard. Most people quit too early. Young entrepreneurs especially tend to abandon ideas that don't succeed within weeks.

Y Combinator calls this period the **'trough of sorrow'** — a time when no one is paying attention. The best entrepreneurs decide internally whether ideas have run dry or it's just a hard stretch.

Burnout doesn't come from working too hard, but from failure and lack of progress. Momentum gives energy; lack of momentum drains it.

2.3. Risk and Action: Becoming a 'Doer'

Most people miscalculate what's risky and what isn't. Especially early in your career, not taking enough risk is the biggest risk.

Real risk is inaction. People regret what they didn't do more
Try consciously to be a 'doer', not a 'talker'
Don't be afraid to ask for what you want — sometimes it works

2.4. Money and Long-term Investment: The Value of Time

The remaining arbitrage in markets is time. Short-term price discovery has improved, but understanding long-term value has not.

One way to beat the market is to make a long-term commitment
The best company stocks should be held forever
Running a company well long-term creates much more wealth

2.5. Strong Vision with Flexible Execution

People who win long-term combine strong belief in the big picture with flexibility in details. Facebook started with a strong belief — "there should be a social graph in an online directory" — but the product itself changed many times.

The most successful people have strong opinions about the future. They'll admit they're wrong with new data, but the bar is high.

2.6. Advice for the Younger Generation

Rather than recommending a specific field, find a domain you're good at, enjoy, and can contribute most in. Learn as much as you can about it and meet people you can work with.

You need conviction, courage to take risks, and to focus and act. Failure is okay — you'll likely be in a similar position to now, ready to try the next thing.
